Roof Repair vs. Replacement in Fort Collins: How to Decide

The call usually starts with a stain on a ceiling in Fossil Creek or a handful of shingles in a Parkwood backyard after a windy night, and the question underneath it is always the same: is this a $500 afternoon or a $15,000 roof? In Fort Collins the answer depends on four things, and you can check three of them from the driveway.

1. How old is it, really

Architectural shingles last 18–22 years in Fort Collins. Not the 30 or 50 on the wrapper — those numbers assume sea-level sun and no hail. At 5,000 feet the UV is about a quarter stronger, and it cooks the oils out of asphalt faster than anywhere in the flatlands.

If you don't know the date, look at the roof. Bare black patches on the south slope, shingle corners curling up, granules an inch deep in the gutter: that is a roof past 18. A roof under 12 years old with a leak is almost always a repair. A roof between 12 and 18 is where the judgment lives, and it comes down to the next three questions.

2. Where the damage is

Roofs almost never fail in the middle of a slope. They fail at penetrations — pipe boots, chimney flashing, skylights, valleys — and at the edges. A leak at one of those on an otherwise sound roof is a repair, no matter what the roof's age is:

Damage across the field of the shingles — bruising on every slope after hail, granule loss everywhere, curling on the whole south side — isn't a repair. There's no spot to fix. That's a replacement, and if hail did it, the insurance claim pays for most of it.

3. How many layers are up there

Look at the drip edge from a ladder. If you can see two thicknesses of shingle stacked at the eave, the roof has already been roofed over once. That changes the math in two ways. First, a repair on a two-layer roof rarely holds, because the top layer is telegraphing every ridge in the layer beneath it and nothing lies flat. Second, when the roof is replaced, both layers come off, which adds $1,000–$2,500 in labor and dump fees to the job. A two-layer roof in Fort Collins with a leak is a replacement waiting for a date.

4. Whether insurance is involved

This is the Fort Collins-specific one. If a hailstorm bruised the shingles, the insurer owes you a roof, minus the deductible. But if the roof is simply old and the insurer has already said so, a claim isn't coming, and the choice is between paying for a repair now and paying for a roof now. Then the rule of thumb below applies.

The rule of thumb

Add up the repair quote. If it's under about a quarter of the replacement price and the roof is under 15 years old, repair. If it's over a third of the replacement price, or the roof is over 18, or this is the third repair in two years, replace. Between those, ask the roofer how many years the repair buys — and get that answer in writing on the estimate.

A 1,600 sq ft ranch in Rolland Moore with a hip roof runs $10,500–$17,000 to replace with architectural shingles. A $900 chimney flashing job on that house is an easy yes. A $3,500 job that includes a valley, six sheets of decking and a slope of wind-creased shingles on a 19-year-old roof is $3,500 you'll wish you'd put toward the replacement.

What a repair should include

If you go the repair route, make sure the estimate covers the whole failure, not the symptom. A leaking chimney needs new step flashing and counter-flashing cut into the mortar, not another bead of caulk over the old strip. A leaking valley needs ice-and-water membrane under the new shingles, not just new shingles. A patch of wind-lifted shingles needs the seal strips checked on the surrounding courses, because the wind that lifted three will lift the next three in the first chinook of the winter.

What a replacement should include

Tear-off to the deck, decking checked sheet by sheet, synthetic underlayment, ice-and-water shield at the eaves and in every valley, new flashing and boots, six nails per shingle, a ridge vent with real soffit intake, and a City of Fort Collins permit and inspection. Given the hail here, most homeowners choose Class 4 impact-resistant shingles for $40–$90 a square more. When we'll tell you to wait

Sometimes the honest answer is neither. A 16-year-old roof with a cracked pipe boot and no other problems gets a $300 boot and a note to call us in three or four years. A roof with light hail scuffing but no bruising gets photographed and left alone. Spending money on a roof that isn't failing is the same mistake as patching one that is; the point of a walked inspection is to find out which one you own.
